Unit Turnaround Assessment & Recovery Plan
A six-to-eight-week diagnostic that maps why your unit underperforms and delivers a board-ready recovery plan with sequenced actions.
Who this is for
Division heads, plant GMs, and regional directors responsible for a unit that has missed profit or cash targets for two or more consecutive quarters. The unit typically employs 40–500 people and reports to a Taiwan headquarters or regional parent.
What you receive
- Baseline performance review — revenue, margin, and cash metrics reconciled across finance, sales, and operations so everyone works from the same numbers.
- Root-cause mapping — structured interviews and floor walks to separate market-driven decline from internal execution gaps.
- Recovery scenario model — three paths (stabilize, restructure, divest prep) with cash impact and headcount implications spelled out.
- 90-day action plan — weekly milestones, owner assignments, and board reporting format.
- Executive readout — a two-hour session with your leadership team and optional attendance from headquarters.
Process
Week 1–2: Data request, stakeholder interviews, and on-site observation (typically two days at your primary facility).
Week 3–4: Analysis sprints with your finance lead; we flag discrepancies early rather than waiting for a final deck.
Week 5–6: Draft recovery plan circulated for comment; we incorporate operational constraints you raise.
Week 7–8: Final plan delivery, executive readout, and handoff materials for internal communication.
Included
On-site advisory days in Taiwan, remote working sessions, written deliverables, and one revision cycle on the recovery plan.
Not included
Legal restructuring filings, tax advisory, IT systems implementation, or ongoing execution coaching beyond the engagement window. We can recommend specialists if those needs arise.
Preparation
Prepare trailing twelve-month P&L by product line or segment, headcount roster by function, and a list of pending customer contracts or renewals. Access to your ERP export is helpful but not required.
Next step
Submit an inquiry with your unit size, location, and the quarter when performance first diverged from plan. We respond within two business days.
