How a turnaround advisory engagement unfolds—from diagnostic call to recovery plan delivery and optional restructuring support.

A structured path when performance slips

Unit leaders contact us when quarterly reviews stop being routine—when cash buffers shrink, headquarters attendance increases, or a new GM inherits numbers they did not build. Our engagement model keeps each phase distinct so you know what decision comes next.

1. Diagnostic call (complimentary)

Thirty to forty-five minutes with a senior advisor. We ask about unit size, product mix, recent misses against plan, and headquarters dynamics. You receive an honest view on whether a full assessment makes sense—or if another specialist fits better.

2. Scoping & data request

If we proceed, we send a tailored data checklist: P&L segments, headcount roster, major contracts, and facility list. We agree on on-site dates and who must attend working sessions.

3. On-site observation

Advisors visit your primary Taiwan facility—plant, warehouse, or regional office. We observe shifts, attend operational meetings where invited, and interview functional leads. Floor time precedes final conclusions.

4. Analysis & draft recovery plan

Weekly checkpoints with your finance and operations leads. We reconcile metrics, model cash scenarios, and circulate a draft plan for comment before the executive readout.

5. Executive readout

Presentation to your leadership team with optional headquarters attendance. Deliverables include the written recovery plan, 90-day milestone sheet, and communication drafts for affected teams.

6. Optional restructuring phase

When the plan requires hands-on operational change—shift redesign, supplier renegotiation, war-room support—we continue under a weekly restructuring retainer. This phase is never automatic; you choose it based on internal capacity.

What we expect from your team

Turnaround work fails when the unit lead delegates everything to a project manager who lacks authority. We need a sponsor with budget and personnel influence—typically the GM or regional director—at weekly checkpoints.

Confidentiality

Engagement materials stay with your leadership unless you invite headquarters to a joint session. We do not publish client names without written approval; stories on our reviews page use roles and regions, not company names.
